Opportunity value and probability: building a realistic forecast

A sales forecast estimates future business. It helps a company plan stock, production, capacity, and cash needs before orders are certain. Because it concerns uncertain events, a forecast needs assumptions that people can understand and challenge.

Opportunity value estimates the size of a possible sale. Probability estimates its likelihood. Expected timing estimates when a commercial outcome may occur. None of these is the same as an issued invoice or collected payment.

Weighted value

A simple weighted forecast multiplies each opportunity's value by its probability. A USD 40,000 opportunity at 25% contributes USD 10,000 to the weighted total. At 60%, its contribution becomes USD 24,000.

The customer has not bought USD 24,000 of the proposed order. The weighted amount is an estimate used across uncertain opportunities. It should not be interpreted as a partial commitment, a receivable, or guaranteed cash.

DNA's pipeline includes total value, weighted value, average deal size, and stage probability information. These measures help describe the portfolio, provided the underlying values and stage assumptions are credible.

Values develop as scope becomes clearer

An early estimate may differ from a later quotation or order. The customer may change quantity, choose another specification, or negotiate different terms. DNA's deal-value progression distinguishes the estimate from quotation and order values and provides comparison indicators.

This is useful because a lower quotation value does not automatically indicate poor selling. It may reflect a more accurate scope. Conversely, a larger estimate should not remain in the forecast after a smaller final scope is established merely because it makes the pipeline look stronger.

Read the value source and the reporting scope

DNA distinguishes a value sourced from an estimate, quotation or order. The source matters: a headline opportunity amount is not automatically the sum of every related document. In the client calculation, an eligible order value takes priority, followed by a quotation and then the original estimate; it chooses a headline document rather than adding all documents together. The server-backed board supplies its own value source and aggregate totals.

The board can load only part of a stage's cards while showing totals for the matching set. A date filter based on creation answers a different question from a filter based on expected close. Currency and filter scope should therefore be understood before comparing totals or treating the visible cards as the whole population.

A practical portfolio

Consider three fictional opportunities: USD 100,000 at 70%, USD 50,000 at 40%, and USD 30,000 at 20%. Their weighted contributions are USD 70,000, USD 20,000, and USD 6,000, giving USD 96,000 in total.

The unweighted total is USD 180,000. Both figures are useful, but they answer different questions. The first describes a probability-adjusted estimate; the second describes the full potential value if every opportunity succeeds.

Timing still matters. If the largest opportunity is expected next quarter, including it in this month's forecast would distort short-term planning. Probability alone cannot correct an unrealistic date.

What makes a forecast credible

Probability should reflect evidence and a consistent interpretation of stages. A higher probability needs a business reason, such as confirmed technical acceptance or progress in commercial agreement. Repeated follow-up without a customer decision does not automatically justify increasing it.

Forecasts also improve through comparison with outcomes. If opportunities at a supposedly strong stage frequently fail, the stage definition or probability assumption may need review. A forecast is useful when it helps the business prepare for plausible outcomes and understand uncertainty, rather than simply reproduce the sales target.
